goals might include developing solutions and implementing changes quickly, maintaining high availability for key systems, and being a partner with the business when technological solutions are required Internal process goals could be items such as understanding the business unit s goals and needs, providing excellent customer service, delivering projects on time and on budget, performing buy vs build decisions, and maintaining current knowledge of technology trends Finally, the learning and growth perspective goals might include hiring and training talented people, recognizing achievement, exposing all IT personnel to business unit strategies, and encouraging IT personnel to work for a time in the business units Business scorecards may include strategy maps that have other perspectives or even no perspectives at all For example, some companies have scorecards for each employee, which might include KPIs such as

attendance, training received, training delivered, productivity, and so forth These KPIs might be shown and tracked without being placed into perspectives Strategy maps are often used as a way to communicate business goals at a high level Once the goals are actually put on paper, the business has to decide what metrics it can track to achieve these goals A goal for which no metric can be conceived is a goal that might be impossible to reach, or at least impossible to know when it has been achieved Therefore, it is important that goals on the strategy map be broken down into KPIs that can then be tied back to those goals Understand that some companies spend a year or more developing an overall strategy map; I sat down with an insurance company that had a huge binder covering their current strategy map and their thinking behind it, all of which had been in development for well over a year In PerformancePoint Server, strategy maps can be imported from those created in Visio 2007, or they can be created directly in the PerformancePoint tools using a scaled-down version of Visio The different objects representing each goal can be tied to KPIs that are created so that people can see the scorecard as the strategy map, as a traditional scorecard, or see both side by side This is a powerful concept because it allows people to see how well the goals are being achieved It s important to understand that the strategy maps used by PerformancePoint Server to actually display information are usually at a much more granular level than the traditional strategy maps

Key Performance Indicators are the basis for much of the analysis done at high levels of an organization Far from a simple graphical display, they represent the very core metrics of the business and include both a status and a trend Useful by themselves, KPIs become even more powerful when placed on a scorecard Scorecards can take various KPIs, group them into different perspectives, and provide scores in each perspective as well as an overall score KPIs at a very high level may break down into lower level KPIs to provide more detailed information Scorecards are often part of a dashboard, which is used to display anything from a single scorecard to several scorecards, reports, and other information When designing the KPIs for an organization, the primary planning tool is the strategy map With it, organizations document their goals and carefully describe the elements they will measure in order to ensure their company grows Once the strategy map has been created, the organization seeks to identify the KPIs that will map to the goals identified These KPIs are then created, scorecards are built, and the monitoring of the business begins
