Conquering Complexity in Your Business
The kind of information supplied by functional analysis also allows for greater specificity in financial analysis to make sure that money is being spent in the right place If feature #1 provides 25% of the primary functionality, then it would make sense that it be allocated around 25% of the cost If a large percentage of the product or service cost is taken up with items that provide very little of what the customer is purchasing the product for these items should be considered for cost reduction We can invest this savings to improve the functionality that is most important to the customer, as shown in the example in Figure 107

This is a small portion of a much larger table summarizing the functions that a dishwasher has to perform and how those relate to components and cost Purchasers of a dishwasher are usually willing to pay for a product that cleans, rinses, and dries dishes and that looks good These functions are listed in the middle of this table, then different components and their costs are assessed to see how much they contribute to the desired functions In the full matrix, the team discovered that the rack and air dryer system both cost $10, representing about 6% of the unit cost
Functional analysis provides an understanding of the functions that are major cost drivers, and functions where cost exceeds what customers would likely be willing to pay (in which case you can explore alternative ways to accomplish the same function with lower cost, see s 11 and 12) When you are considering a redesign, you can invest in improving areas that are critical to key product functions, and reduce cost in areas that are not

Technique #4: Conjoint analysis
As any product or service designer knows, customers rarely base their purchasing decision on just one factor Almost always they are looking for a specific combination of features, options, price, and so on The tool that helps you find the most economically profitable combinations is called conjoint analysis, a scientific approach used to simultaneously analyze multiple factors related to a product, service, or process The purpose of conjoint analysis is to understand how purchasing decisions will change based on different packages of product/service attributes The steps are to 1 Identify key product/service attributes 2 Identify possible levels you want to test A level is the amount of the feature or attribute you re considering for the product or service Typically, you select two levels for each key attribute, such as present/absent (including or not including the feature), high/low (including a little or a lot of the attribute), fast/slow, etc 3 Identify combinations of attributes The choice is never random rather, it is based on specific protocols laid out in design of experiments methodology 4 Have customers rate or rank the combinations 5 Analyze the resulting data as a designed experiment 6 Make trade-off decisions To illustrate this process, here s a simulation we use in training that incorporates features of actual examples A pizza restaurant is investigating some changes in their product line The restaurant management wants to add a high-value product with more pepperoni and more cheese, but are unsure if they will be able to turn the extra cost into extra margin The team decides to investigate four attributes, and have identified two levels for each factor: Pepperoni - 100 slices vs 50 slices Cheese - 5 oz vs 8 oz Crust - Thick vs Thin Price - $699 vs $899
