E ort The number of person-hours it takes to do a task, or the total number of person-hours it takes to do a set of tasks or an entire project. Duration The time a task or a project will take from beginning to end, considering that more than one person might be working on a task, and that people will not be working all the time. The basic calculation is duration e ort divided by the number of workers, but this needs to be adjusted to practical circumstances.

PERT weighted average A calculation of the most likely time a task will take. We consider minimum, likely, and maximum times, but give four times more weight to the likely time than to the minimum or maximum. The formula is PERT average (minimum maximum (4 likely))/6. We divide by six because we have a total of six data points (one minimum, four likelies, and one maximum) in our average. Dependency A relationship between two tasks, where one task s start or nish time is linked to another. The most common is a nish-to-start dependency, where, in nishing task A, we complete a deliverable that is a necessary input for task B. Link is a synonym for dependency. Theoretical schedule A schedule that shows project tasks, links, and duration, but does not yet include real-world calendars. Work calendars Calendars that bring in real-world information such as work schedules, holidays, and vacations. Project schedule A real-world schedule of project work, with start date, delivery date, and scheduled time and e ort for each task. This is the schedule if all goes well. It does not take speci c risks into account. It is also called the baseline schedule.

Let us take a look at the steps for turning a theoretical calendar into a realworld calendar. Calculating total project e ort. If we add up all the time spent on doing tasks, we will have the total task e ort on the project. But that is, literally, only half the story. We also need to allow time for work management, that is, meetings, thinking things through, getting started, working out small problems, and so forth. We can try to add those into the schedule. Or, we can apply a rule of thumb. Several good studies showed that, on a typical project, management time is just about equal to work e ort. So we can apply this rule of thumb: Determine how much time the work will take, then double it. This is the original, and accurate, application of that rule of thumb. Allowing for unknowns. The best way to allow for unknowns is to do thorough risk management, as described in 11. If we have not done that yet, we can use our general sense of how new and di erent the project work is for us and for our team. If this project is similar to ones we have done many times before, then our estimate is probably good as is. But if we are trying something new, or using new tools, we need to allow for a learning curve, and also for making mistakes and xing them. Adding work calendars. A work calendar is a schedule of when a given person or team is working. It includes the exact days of the week and hours of the day a person will work. It also makes allowances for

breaks, meals, holidays, and vacations. In a project management software program, we can apply the theoretical schedule to the work calendars for our team. We now have an accurate, real-world calendar. We know who will do what on each day of the project. We know when we will start, and when we will nish. Well, keep your ngers crossed. We have been realistic, and we have taken into account our team s ability to do work and our management time, but there is one big factor we have not taken a look at yet: What if things go wrong We will take a look at that in 11.
