When people come together on an issue, you will have either an argument or a brainstorming session. People bring energy to an issue: it is like two rivers running together. If there is a big rock where the rivers meet, there is a loud splash, a lot of noise, and all of the energy swirls o to the sides in muddy pools. Arguments are like that: a lot of noise, and no energy left afterwards. A good manager will learn the art of leading a brainstorming session. We do this by simply removing the rocks, and creating a clear channel for everyone s energy to ow into the problem and through it to a solution. To turn an argument into a brainstorming session, we need to remove the rocks by adding three ingredients: time, space, and focus. Time. People often say that they cannot waste time on meetings. But that is because most meetings are a waste of time. A well-organized brainstorming session with a clear problem, a good structure, and a goal gets results and saves time. Set up a meeting, or meetings, with enough time to de ne the issue and nd solutions. Space. In the most obvious sense, a meeting room free of interruptions gives us space. We can also add space in other ways. Respect is a kind

of space: If we agree not to interrupt one another and give one another the space to think, then everyone can contribute his or her best. Focus. Bring people together and lay out the problem in front of them clearly. Place everyone on the same side of the table, facing the problem illustrated in front of us all. Then we are on the same side, tackling the problem. Do not allow other issues to enter the meeting. Like a swift-running stream, the meeting should have a starting place and move towards the best solution. It will not always move in a straight line we need to explore side streams to nd the best way but we must always keep the goal in front of us.

With these ingredients, we can set up a brainstorming process. If the team is committed to a solution, this could be one meeting with breaks. The more con ict there is, and the less willingness to work together, the more we slow down the process. But we should always take breaks between the four steps outlined below, as they require very di erent types of thinking from the team: Gathering ideas. In this stage, we o er a question to the group, and get at least one answer from each person. The question could be: What do you think our biggest problem is Or, What is one factor we should consider in a solution Or, for a quality brainstorming session, . We ask people not to interrupt, Fill in the blank: it s good if it and we gather ideas without evaluation or critique. We allow ideas to come up more than once. If possible, we should even hold o clari cation until step two. Clarifying and organizing ideas. In this stage, we rst check if every idea is clear to everyone. We ask the originator of the idea for clari cation. Then we combine similar and identical ideas. Then, if the ideas seem to form groups, we put them together. Evaluating ideas. After a break, we look at the di erent ideas. We think about each group or set, and improve it. We decide which ideas are the most valuable to pursue. Assigning ideas for further development. Lastly, we de ne a reasonable number of possibilities with which to work, and then we assign each workable idea to a team member for further development. That team member will research the idea, make it as good as possible, and present it at a decision meeting.

It is good to note that not all problems need one solution. Sometimes, we just need to come up with a group of ideas and let people use any one that works. For an example of that, see the brainstorming example below, where a team creates its own ground rules for meetings or for working together.
