I live in Texas. My technical assistant lives in New Jersey. And the consultant I use for computer security lives in Florida. So, when a new client in Tucson, Arizona, called up and asked me to create a secure network connection between Tucson and Phoenix, I knew I had an interesting management challenge. The client had no in-house computer expertise, and could not a ord to pay for travel for my team. I used the project management tools in this book, plus a web site where we could share les. I speci ed requirements and designed the solution by holding phone meetings, writing up the ideas, and having the stakeholder, my technical experts, and pre-sales consultants from the vendor review them. When everyone was on the same page, Anna, my assistant in New Jersey, ordered the equipment, received it, set up the initial con guration, and tested it. She shipped the components to Tucson and Phoenix, where a network technician I never spoke to followed the instructions and plugged in the equipment. Then it was time for Mark, the computer security expert in Florida, to pitch in. He dialed into the equipment and set up the security system so that the two o ces could share data securely over an internet connection. When people are in remote locations, we have less room for error. Careful management makes all the di erence. In this case, prior solutions had failed. All recommendations other than the one from my company were too expensive. Our solution worked as planned, and the system worked without failure for over a year, until a network component (not one of ours) failed and brought the system down for a couple of days. The documentation we kept on the project helped the customer restore the system quickly once the other problem was xed.

For another client, I planned and implemented the translation of data from an old database running on a failing computer to a new, reliable system. The technical challenges of specifying the job were large, but familiar to me and my team. The client wanted the work completed as quickly as possible, and, at the end of design, I presented a ten-week schedule. Almost all of the schedule was under my own control. However, the very rst step was not. We needed an outside expert to get the data o the old computer hard drive and provide a description of the data structure. Unfortunately, we had to rely for the solution on the person who caused the problem. The only person who knew the data structure was the technician who installed and maintained the system. He had never documented it. He had also failed to maintain it, and that was why the computer was unreliable and the data largely unreadable. The operating system was in German, not English, just to make life more interesting. I wrote up my requirements and sat down with the technician. We went over them together and he said that he could get me the data plus the information about the data structure in two weeks. That is when I calculated eight weeks for the rest of the job and told the client it would take ten weeks. We got started. I ordered and installed equipment. The technician delivered les I could not use. I returned them with requested changes. The technician failed to deliver a second time. I saw clearly that the technician would not deliver on time. But there was no one else who could do the job at all. So I began to work around his delays. I got the whole new computer network up and running, and tested it with dummy data. I worked with my programmer, making best guesses about the data we would get by looking at printed reports, and de ning the output exactly. The programmer began coding, so that the day we got the data from the technician we could start to translate it. The technician nally delivered at the end of week nine. But everything else was ready. The programmer and I worked for two solid weeks, and we delivered in eleven weeks. We had only a one-week delay in delivery, in spite of a seven-week delay in receiving what we needed to start the development stage. Flexibility and commitment to making the project work, plus e ective use of planning tools, made it possible to adjust the schedule and work around a major problem. The client understood the situation, and was thrilled with the results.
