they want to be kept up to date. However, you cannot assume everyone reads routine status reports. Therefore, if the status is not right, it is essential to make an extra e ort to be in touch with the appropriate stakeholders and ensure they have got the message. A good system for doing this, called Green-Yellow-Red is described in 12. When someone tells you about a problem, or a possible problem, take action promptly. Check it out. Ensure everything is going well, if it is. If it s not, then the sooner you know, the less it will cost to stop the problem before it becomes serious. Serious problems create con ict on the team, reduce stakeholder commitment, cost time and money, and reduce quality. Prevent these consequences by being available, listening closely, being sure you understand, planning well, and taking prompt, e ective action. Many managers do not like to talk about problems. They prefer to call them issues. I take the opposite view: A problem is a problem. Problems will happen. And we will prevent them when we can, and solve them promptly the rest of the time. The methods for doing this are discussed in 11.

It is not enough just to listen to everyone and write down what they say. For communications to be e ective, they must have e ects. This is called feedback: communications which, when received, change our course of action. Throughout the project, the project manager should respond to all communications promptly. If what you hear or see causes you to take action, then take that action, ensure it is done correctly, and inform the stakeholders, particularly the ones who made the suggestion or request. If you decide to take no action, inform the stakeholders who made the request or suggestion, and explain your reasoning. Getting back to people and letting them know whether or not we took action is called closing the communications loop.

Creating, leading, and supporting a good team is essential to project success. There is a great deal of literature about teamwork for business. On projects, though, a good working team is not enough. The team must also be focused on the goal of the project. The rst step is to get a team of the right people. In the concept and analysis stages, we create a very clear picture of what we will be doing. This allows us to de ne the areas of expertise we need on the project. We get that technical, managerial, and customer expertise from people, whether those people are employees, consultants or vendors, or customer representatives. As project managers it is our job to pull these diverse people into a coherent, cooperative team. It is essential that we teach and model good listening and respect. We also need to evaluate each team member with regard to his or her ability to listen, to express, and to participate on the team, doing highquality work and delivering on time. As we work with our team members, we coach them so that they are able to motivate themselves to do their best, and to be respectful, helpful, and supportive to one another. Working with our team, we divide the job into tasks, and estimate and assign the work. This is crucial to the motivation of every team member. People work best when they know what their job is, and they are given the resources they need to deliver the results for which they are responsible. As project managers, we ensure that each person has appropriate responsibilities, and the skills, resources, and authority to accomplish the task. We let each person work in his or her own way, as long as we receive clear status reports and deliverables are arriving on time with high quality. Problems will come up. We address these using gap analysis and gap reconciliation to maintain a no-blame environment for the project, as discussed in 2. In addition, it is our job to help every team member see his or her role in the whole project, and to focus on making a successful product or service in every way he or she can. For example, if an individual needs more supervision, we o er it in a supportive way. We also need to explain each team member s role in providing status reports and assisting
